We don't commit to a shape until the team has argued it out. No big-bang migrations, no surprise dependencies, no frameworks-as-decisions. The whiteboard does real work before anyone opens an IDE.

We've inherited too many systems built the other way. So every non-trivial decision lives as a written architecture note before code: context, options, trade-offs, signed off. Reviewed today. Still readable in five years.
